A Black Friday Google Ads plan for a fashion brand comes down to five moves: clean the Shopping feed and set sale prices early, submit Merchant Center promotions before the sale, let Performance Max and Shopping learn before Thanksgiving, use seasonality adjustments only for the peak days, and keep budget headroom so best-sellers never cap out.
This guide walks through each step for BFCM 2026 (Black Friday is November 27, Cyber Monday is November 30), with a timeline, a checklist and the mistakes that burn budget during the most expensive week of the year.
Why Google Ads Behaves Differently on Black Friday
Google Ads runs on intent. During BFCM, millions of shoppers search for specific products, brands and deals, and Shopping and Performance Max placements sit right at the moment they decide. The scale is large: Adobe Analytics recorded $11.8 billion in US online spend on Black Friday 2025 and $14.25 billion on Cyber Monday 2025, with 57.5% of Cyber Monday spend happening on mobile.
Three things change in your account during that week:
Conversion rates jump. Shoppers arrive ready to buy, so the same click converts far more often than it did in October.
Smart Bidding lags behind the jump. Automated bidding learns from recent history, so it can underbid at the start of a short, sharp spike unless you tell it what is coming.
Feed problems get expensive. A wrong sale price, an out-of-stock size or a disapproved product costs more on Black Friday than on any other day.
Apparel discounts peaked at 25% in 2025 according to Adobe, so fashion brands also compete on how clearly the offer shows up in Shopping results, not just on bids.

Step 1: Fix the Shopping Feed Before You Touch Bids
For fashion brands, the feed is the ad. Shopping and Performance Max pull titles, images and prices straight from Merchant Center, so feed quality decides which searches you show up for and how attractive the result looks next to competitors.
Titles: lead with brand, product type and the attributes people search for, such as "Brand Women's Cashmere Crew Neck Sweater, Oatmeal, Relaxed Fit". Generic titles like "The Everyday Sweater" waste the most valuable text on the result.
Sale prices: use the sale_price and sale_price_effective_date attributes so discounted prices start and stop on schedule, instead of editing prices by hand at midnight.
Availability: keep stock status accurate by size and color. Clicks that land on sold-out sizes are paid traffic with no chance to convert.
Custom labels: tag products by margin tier, best-seller status and whether they are in the BFCM offer. You will use these labels to split campaigns and budgets in Step 3.
Images: use clean primary images that meet Merchant Center rules, with lifestyle and on-model shots as additional images for Performance Max.

Step 2: Set Up Merchant Center Promotions and Promotion Assets
Google gives you two free ways to put the offer in front of shoppers. Use both.
Merchant Center promotions
Merchant Center promotions attach your offer, such as "20% off sitewide" or "Free gift over $150", to eligible products across Google Search, the Shopping tab, Chrome and other Google surfaces in the US and 12 other countries. Google reviews every promotion before it shows, so submit them well before the sale starts rather than on Thanksgiving night.
Promotion assets on Search
Promotion assets add a highlighted offer line to Search, Shorts and in-stream video ads. They include built-in occasions for Black Friday and Cyber Monday, and you can schedule them to your exact sale dates. They are free to create and you pay only for clicks, at the same price as a headline click.
Step 3: Structure Performance Max and Shopping for Peak
A single catch-all campaign makes it hard to protect your best products when budgets get tight on Black Friday. Use the custom labels from Step 1 to split the account.

In Performance Max, give each asset group its own BFCM creative: offer-led headlines, sale imagery and short video. If your goal is growth rather than repeat purchases, consider the new customer acquisition goal so Google values first-time buyers more than returning ones. Brand exclusions in Performance Max can stop the campaign from taking credit for branded searches you would win anyway.
Step 4: Bidding and Budgets for the Peak Days
This is where most BFCM budget is lost. Two rules keep Smart Bidding on track.
Use seasonality adjustments for the short peak only
Google built seasonality adjustments for exactly this situation. They tell Smart Bidding to expect a conversion rate change during a set window, then return to normal afterwards. Google says they are ideal for short events of 1 to 7 days and may not work as well beyond 14 days. They work with Search, Shopping and Display on Target ROAS and Target CPA, and with Performance Max on all bid strategies.
Illustrative example
The figures below are hypothetical, to show how the setting works. A fashion brand usually converts at 2.0% on Shopping. Based on last year's data it expects about 3.2% from Black Friday to Cyber Monday, which is a 60% increase. It schedules a +60% seasonality adjustment from 12:00 am on November 27 to 11:59 pm on November 30, and nothing else. If it had applied the same adjustment for the whole of November, Smart Bidding would have overbid for three weeks.
Keep budget headroom and stop changing targets daily
Raise daily budgets in steps from mid-November so campaigns are not "limited by budget" by early afternoon on Black Friday.
Set ROAS targets per campaign before the peak and leave them alone during it. Large daily changes reset learning at the worst possible time.
Check pacing several times a day from Thanksgiving to Cyber Monday, and move budget toward the campaigns that are still in stock and converting.
Step 5: Search Ads That Win the Click
Put the offer in the headline. Responsive search ads should carry the actual offer, not "Shop Our Sale".
Use countdown customizers. A live countdown to the end of the sale adds urgency without rewriting ads.
Protect your brand terms. Competitors and resellers bid on brand names during BFCM. Keep a dedicated brand campaign with enough budget to hold the top position.
Send traffic to the right page. Collection pages filtered to in-stock sale items convert better than the homepage.
Write for gifting from Cyber Monday onward. Shift copy to gift guides and shipping cut-off dates once Cyber Monday passes.

Mistakes That Burn Black Friday Google Ads Budget
Cutting budgets in the middle of the peak because ROAS dipped for a few hours. Judge the whole weekend, not single hours.
Leaving seasonality adjustments running after Cyber Monday, which makes Smart Bidding overbid into a quieter week.
Sale prices that do not match the website, which triggers price mismatch disapprovals on the busiest day of the year.
Driving traffic to sold-out sizes instead of pausing or excluding broken size runs.
